Speed to lead for estate agents, measured in minutes

Speed to lead for estate agents is the time between a buyer, vendor, landlord or tenant getting in touch and someone actually replying.

The best-known research says the first hour matters most, and UK mystery shops say many agents take far longer. This guide sets out the evidence, how to measure your own response time, and how to close the gap.

01 · Definition

What speed to lead means in an agency

Four moments sit between an enquiry arriving and a valuation or viewing in the diary. Speed to lead is about the first two.

In sales teams, "speed to lead" means how quickly a new enquiry gets a real response. In an estate agency, that enquiry might be a phone call, a Rightmove or Zoopla email, a WhatsApp message or a web valuation form.

An automatic "thanks, we’ll be in touch" does not count. The clock stops when someone answers the question and offers a next step.

The reason it matters is simple: vendors and tenants rarely contact one agent. The first agent who replies properly usually sets the terms of the conversation.

02 · The research

What the research says about the first hour

The most-cited study of lead response time was published in Harvard Business Review in 2011.

The authors sent a test web enquiry to 2,241 US companies. Only 37% replied within an hour, and 23% never replied at all.

In a separate dataset of 1.25 million leads, firms that tried to contact a lead within an hour were nearly seven times as likely to qualify it as firms that tried an hour later.

They were more than 60 times as likely to qualify it as firms that waited 24 hours or longer. "Qualify" meant a meaningful conversation with a decision-maker.

Two caveats. It is US data from 2011 across many industries, not UK property, and one co-author ran a sales-software company.

You will also see "five minutes versus thirty minutes" multiples credited to Harvard. Those come from a separate 2007 study, not from the HBR article, so we don’t use them.

How 2,241 firms actually replied

The HBR test found response times spread wide. Just over a third of firms replied inside the hour, and nearly half took more than a day or never replied.

Among firms that did reply within 30 days, the average response time was 42 hours. That figure is often misquoted as 47.

If your agency answers every enquiry within the hour, you are already ahead of most firms in that study.

04 · UK property

Estate agent response times in the UK

There is no official UK measure of estate agent response times. There are four mystery shops, of varying quality, and each is labelled below.

Rightmove’s 2014 test is the most-cited: it sent enquiries to 213 letting agents, and 61% replied within 24 hours. Nearly 70% did not answer the valuation request within 24 hours.

Homeflow, a website vendor, found in 2023 that the average reply to a sales enquiry took 229 "business minutes", roughly four hours.

The most recent is from instep.ai, a voice-AI company that competes with us. It rang UK property businesses between 18:00 and 21:00 on weekdays, and 94.1% of calls to sales and lettings agencies went unanswered.

Treat the vendor studies with care: each seller has a reason to find a problem. The pattern across all four is still the same: replies are slow, and evenings are worst.

05 · The dark hours

When nobody is there to reply

Set your office hours. The strip shows how much of the week an enquiry waits for a person.

A branch open 09:00 to 17:30 on weekdays and until 16:00 on Saturday is staffed for under a third of the week’s 168 hours.

Every enquiry that lands outside those hours starts its clock with no one to stop it.

We don’t quote a figure for the share of enquiries that arrive out of hours, because no independent one exists. Your own call and lead logs are the honest number.

06 · One enquiry, three outcomes

How one evening enquiry plays out

A vendor gets in touch at 19:30 on a Tuesday. Here is the same enquiry handled three ways.

On an email or a voicemail, the enquiry waits overnight and the first real reply lands the next morning, by which time the vendor may have spoken to two other agents.

When the call is answered live, the questions get asked and a valuation is booked while the vendor still has the phone in their hand.

07 · Every channel

Speed to lead on every channel

Buyers, vendors and tenants use whichever channel is closest to hand. Each one has its own failure mode.

Phone calls are the most valuable and the most perishable: a caller who reaches voicemail usually rings the next agent.

Portal leads are growing as the portals add AI search. Rightmove says early users of its "Ask Rightmove" assistant were roughly twice as likely to send a lead.

Answer live, or lose it

A missed call leaves no content to reply to, only a number. Many callers never leave a voicemail.

The fix is live answering at all hours, by a person or an AI receptionist.

  • Check what happens at lunch and after 17:30
  • Route overflow when every line is busy

How to measure your lead response time

Tick what your agency already measures. Nothing is stored.

Industry averages are interesting, but the only lead response time that matters is yours.

Most agencies can get a baseline in a fortnight from data they already hold: phone system logs, portal lead reports and CRM timestamps.

Measure the median as well as the average. One enquiry answered three days late can hide behind a good average.

The research shows faster contact makes qualifying a lead far more likely, but it can’t promise an instruction. Pricing, trust and your pitch still decide that. Speed simply makes sure you get the chance to pitch.
